AI consulting: comparing providers — what really matters

Quotes for AI consulting are hard to compare because everyone writes something different into them. The questions that reveal the differences — and the warning signs.

In short

When comparing providers for AI consulting, what matters less is the stated price than the question of what happens afterward: who maintains the system after go-live, and what does a later modification cost. That's the difference that only becomes apparent after a few months.

01 — Criteria

How quotes differ

  • What exactly is included. Two quotes with the same total can cover completely different deliverables. Ask for scope as a list, not as running text.
  • Who delivers what. Content, images, data, access — if it's not specified, it becomes a point of conflict later.
  • What operation costs. Calculated over three years, including licenses, hosting, and support.
  • What happens if you want to switch. Do you get access, data, and documentation? The answer to this question says more about a provider than any reference.
  • Who actually does the work. With small providers this matters: who sits in the meeting, and who then does it.

02 — Questions

Questions you should ask

  • What happens if the project becomes more expensive than estimated — who bears that?
  • Who owns data, access, and, if developed, the source code?
  • What does operation cost in the second and third year?
  • What does the documentation we receive at the end look like?
  • How would you measure whether the project was successful?
  • Is there a case in which you would advise us against this?

03 — Warning signs

When to be skeptical

  • Guaranteed results. Anyone promising top Google ranking or a specific revenue increase is selling something they can't deliver.
  • No pushback. A provider who thinks every project is a good idea has either not listened or is only selling.
  • Time pressure. Limited-time discounts on project prices are a sales tool, not an offer.
  • Unclear ownership. Anyone who won't clearly say who owns data and access doesn't have your interests at heart.
  • No contact with technical expertise. If only sales sits in the first meeting, that's where misunderstandings arise.

04 — Scope

What's included

  • Half-day workshop with the people doing the work, not just with management
  • Documentation of processes, systems, and data situation in the current state
  • Assessment of possible use cases by benefit, effort, and risk
  • Evaluation of data protection and EU AI Act for the proposed cases
  • Information on suitable funding programs and their deadlines
  • Written recommendation with priority order and effort estimate per use case

Frequently asked questions

Do we also get recommendations for providers other than you?

Yes, where it makes sense. Some use cases are better suited to standard software or a specialized provider — that's stated in the document, not hidden.

What if nothing makes sense for us?

Then that's what the report says. It happens, especially with businesses that have very few recurring processes or no digital data foundation. An honest no is cheaper than a project that runs aground.

How does this differ from consulting by the Chamber of Commerce?

The Chamber offerings provide a good overview of funding options and basics. We go a step further and look at your specific processes and systems — with effort estimates that we ourselves would have to meet.

What does it cost us if nothing comes of it in the end?

Only the agreed price for the workshop and document — there's no success fee and no hidden follow-up obligation. The preliminary conversation is free and is meant to catch exactly these kinds of mismatched inquiries beforehand.

Isn't this just a disguised sales event?

The recommendation regularly includes items you can implement yourselves or with your existing service provider, as well as cases we advise against. The document is yours and works without us too.

Who should be at the workshop?

At least one person from management and two to three who do the affected processes daily. Without the second group, you get a list that doesn't work in practice.

What funding is available in Austria?

Options include KMU.DIGITAL and aws digitalization funding — current terms at kmudigital.at and aws.at. Both require the application to be approved before awarding the contract — that's why we bring it up early and not at the end.

Next step

Let's talk briefly about whether this makes sense for you.

A twenty-minute conversation is usually enough to clarify whether a project makes sense. If not, we'll say so — that's cheaper for both sides than an offer nobody needs.
