Implementing lead qualification: step by step
The path from decision to live operation — in the order that has proven effective in small businesses, including the points where projects typically get stuck.
Lead qualification is implemented by first identifying the bottleneck, then defining a narrow scope, and only then proceeding with implementation. The implementation itself takes 2 to 4 weeks; a project is almost never delayed by technology, but by missing content, access, and decisions.
01 — Getting started
Where to begin
Name the bottleneck
Not the most interesting thing, but what takes the most time. A week of tracking what repeats delivers a more realistic list than any workshop.
Define a small scope
One process, one measurable goal. What works gets expanded — what doesn't costs little.
Survey the starting situation
Which content, data, and access is available. For lead qualification, this is the factor that most strongly influences effort and duration.
Decide who is responsible
For the implementation and for operations afterward. Without this definition, every system becomes outdated.
Only then request proposals
With a clear scope, proposals become comparable. Without it, you get numbers that have nothing to do with each other.
02 — Process
The steps in detail
Define criteria
What makes a good inquiry for you? This is made concrete, not left to gut feeling.
Rebuild the form
Fewer required fields, but the right ones. Each additional field costs conversions.
Scoring and routing
The logic is built and tested against your last hundred inquiries.
Set up follow-up
Automatic reminder when an inquiry sits too long.
03 — Participation
What we need from you
- A contact person who can make decisions — not just forward them.
- Access to the affected systems, in time and not on launch day.
- Real examples from daily business — the messier, the more useful for testing.
- Two to four hours for coordination, distributed over the project duration.
- An answer to the question of what success means. Without it, nothing can be assessed afterward.
04 — Bottlenecks
What typically causes delays
- Content and deliveries. By far the most common cause of delay. Text, images, price lists, access credentials — what's missing blocks progress.
- Decisions. When it's unclear who approves, the project waits. A named contact person with decision-making authority noticeably shortens the timeline.
- Access to third-party systems. Getting access to inventory management, phone systems, or CRM regularly takes longer than the integration itself.
- Endless review rounds. Two correction rounds are normal, five are a sign that the goal wasn't clear at the start.
05 — Questions
Frequently asked questions
What if our criteria change over time?
The scoring rules are in a table you can adjust yourself without changing any code. A new criterion is one line, not a project.
Does this work in B2C?
Limited. Enrichment with company data drops out, but pre-qualification through good questions and distribution work just the same.
Won't we filter out good customers with this?
That's why nothing is automatically rejected, only sorted. Every inquiry remains visible, it's just not on the same pile anymore.
Does this need integration with our CRM?
Useful, but not mandatory. Without CRM integration, scored inquiries land structured in your inbox; with integration, a record with scoring is created directly in the system.
What's a realistic scoring approach?
Points for hard criteria you can actually verify: region within your service area, scope within your service range, timeframe feasible. Everything else is guesswork and leads to nobody trusting the scoring.
Will we lose inquiries from smaller customers because of this?
No, only the order of processing is sorted, not acceptance. Every inquiry remains visible and answerable — the sorting only decides which one is handled first.
How long does setting up the scoring logic take?
One to two weeks for the criteria and the form, then a test run on your recent inquiries before anything goes live — misclassifications show up right there.
